The app had been running on a single on-prem server since before I joined.

Lift, then shift — not the other way around

We moved the app as-is first, then modernized in place. Trying to refactor and migrate at the same time is how migrations stall for a year.

A boring migration is a successful migration.

The part nobody warns you about

Connection strings, file paths, and scheduled tasks hardcoded years ago caused more downtime than the actual cloud migration.
